Paying a Subcontractor

We are a small company. Some of our clients were 2 - 3 months late paying us, which produced late payments to our subcontractors. What is the best way for us to communicate with these businesses. We value their relationship with us as a sub, but we are not in a position to pay them. We are working out payment plans, but could use some advise.
